Overview
ReLoop connects households, haulers and processors in one logistics loop — pickups, sorting, payouts. As the company grew, the founding codebase and the founding process both started to creak.
I joined as embedded technology leadership: setting architecture direction, establishing engineering practices, and guiding the platform through the scale-up without stopping feature delivery.
Challenge
Scale changes everything: pickup routing that worked for one city strained across ten, and every shortcut taken for speed had become load-bearing. The team needed direction that unblocked growth instead of freezing it.
Just as important was the human system — reviews, ownership, on-call — so quality stopped depending on any single person being awake.
Approach
- Service boundaries drawn around logistics domains
- Event-driven pickup and payout pipelines
- Architecture reviews and decision records for every bet
- Mentoring, hiring bar and on-call rotation setup
- Roadmap balancing scale work with visible features
Outcome
The architecture decisions saved months of rework as ReLoop scaled — new cities onboard onto the same pipelines, and the team ships with reviews, monitors and runbooks as the default.
Leadership continued past launch: quarterly planning, capacity modeling and a system the founders can explain to investors without translation.
